Beyond the Model: Sakana AI and the Next Era of Intelligence

Sakana AI’s Frontier Intelligence Group (FIG) points to a future in which the decisive advantage may not belong to whoever builds the biggest model, but to whoever discovers how intelligence itself can become more adaptive, collaborative and efficient.

The announcement on 18 September 2026 of Sakana AI’s Frontier Intelligence Group, or FIG, deserves attention far beyond another AI product launch. FIG is a research collective built around a deliberately disruptive proposition: intelligence itself has not been solved. Rather than assuming that ever-larger Transformer models, more data and more computing will inevitably deliver the next breakthrough, Sakana is exploring alternative architectures inspired by neuroscience, evolution and collective intelligence. That is a significant shift in ambition. The question is no longer simply how to build a better model, but whether today’s dominant conception of an AI model is itself the right foundation for the future.

FIG becomes more significant when viewed alongside Sakana’s extraordinary product trajectory. Fugu explores how multiple AI models can be intelligently orchestrated. Marlin extends AI into autonomous, long-duration research. Fugu-Cyber applies multi-agent intelligence to cybersecurity. Namazu develops Japanese-language capability. The September releases of Fugu Max and Fugu Ultra v2, followed by Marlin’s interactive research and PowerPoint capabilities, show a company moving rapidly from laboratory research towards an integrated intelligence platform. The sequence is revealing: Fugu asks how intelligences can collaborate; Marlin asks how intelligence can work autonomously over time; FIG asks the deeper question of what intelligence could become.

The most consequential idea may ultimately be efficiency rather than artificial general intelligence. Biological intelligence learns continuously from relatively little data and operates with extraordinary energy efficiency. AI, by contrast, increasingly demands enormous computing infrastructure, electricity and capital. If FIG succeeds in discovering architectures that deliver comparable capability with substantially less computation, the implications would extend well beyond Silicon Valley. Sovereign AI, robotics, edge computing, defence systems, telecommunications and emerging economies could all benefit. The next AI advantage may therefore belong not simply to whoever can afford the largest data centre, but to whoever learns how to make intelligence smaller, cheaper, adaptive and continuously learning.

For India, this distinction is strategically important. India need not reproduce every element of the American frontier-model race. Its requirement is intelligence capable of operating at extraordinary population scale, across many languages, variable connectivity, regulated environments and cost-sensitive applications. A model-agnostic orchestration architecture could allow India to combine indigenous models with global frontier models according to task, cost, security and sovereignty requirements. Sovereign AI, therefore, need not mean owning one giant model. It can increasingly mean controlling the architecture that decides which intelligence is used, where data travels, how outputs are verified and how models cooperate.

The implications for the Indian Armed Forces are even more profound. Future military advantage will increasingly depend upon the speed and quality with which commanders can fuse satellite imagery, UAV feeds, electronic signals, terrain, logistics, weather, cyber indicators and open-source intelligence. A secure Fugu-like architecture could allow specialised models to analyse each information stream while an orchestration layer identifies contradictions, tests alternative hypotheses and creates a continuously updated operational picture. The objective is not autonomous lethal decision-making. It is accelerated human command, intelligence fusion and decision superiority.

Innovative war strategy

India’s extraordinary UPI ecosystem offers another remarkable laboratory. With tens of billions of transactions each month, its TPAPs have already created one of the world’s largest real-time digital financial environments. The next frontier is not merely putting a chatbot inside a payments application. It is building an intelligence layer around every transaction: fraud detection, behavioural anomaly recognition, financial guidance, merchant intelligence, dispute resolution, cybersecurity and personalised services.

A Fugu-like architecture could route each problem to the most appropriate specialised model while maintaining strict controls over sensitive financial information. India’s payments infrastructure could evolve from digital transaction processing into real-time financial intelligence.

That may be the most important message of FIG. The AI industry has become exceptionally good at making today’s paradigm larger. History suggests that transformative breakthroughs often arrive by making the paradigm different. Sakana is betting that the next revolution may come from intelligence that learns continuously, coordinates collectively, consumes dramatically less energy and operates reliably in the real world.

For India, the strategic opportunity is not to imitate Japan, America or China, but to become exceptionally good at absorbing frontier breakthroughs while building indigenous capability around them. For defence, that means moving from isolated AI applications to secure intelligence orchestration. For TPAPs, it means evolving from payment platforms into intelligent financial ecosystems. For industry, it means moving from AI assistants towards autonomous decision-support.

The future AI race may therefore be decided by a question far more fundamental than “Whose model is biggest?” It may be: Who learns how to turn many forms of intelligence into one trusted, adaptive and consequential capability.

Sakana AI has just placed a remarkably ambitious bet on that future.
